How to read it

Bonds are how we feel together, Tasks are what we do together, and Goals are what we come to know and achieve.

Core Conditions sit at the heart of every bond. Each goal takes the color of the bond that fuels it.

Excellence sits at the core of the goals, the standard every outcome turns around.

Communication is a facilitation dimension that runs through the whole model, carrying trust, ideas and feedback between bonds, tasks and goals.

The ring around Tasks is Change and Transitions. Change is the event that happens; transitions are the human response to it.

Creative Alliances™, developed by Jules Morris and Lane Morris, describes how high-performing teams work. Bonds are how we feel together, tasks are what we do together, and goals are what we come to know and achieve. Communication runs through all three, and change and transitions form the ring around the tasks.

Bonds: how we feel together

Climate

Fuels: Engagement, Experience.

  • Trust: Confidence that people will follow through and act in good faith, so energy goes into the work instead of self-protection.
  • Psychological safety (inclusion, learner, contributor, challenge): The shared belief that it is safe to take interpersonal risks. It builds in four stages: feeling included, safe to learn, safe to contribute, and safe to challenge the status quo.
  • Rapport: A genuine connection and ease between people that makes it natural to ask, offer and disagree.
  • Transparency: Sharing information, reasoning and decisions openly so people are not left guessing.

Positive Mindsets & Emotions

Fuels: Efficacy, Expansion.

Emotions

  • Hope: Believing a better future is possible and seeing pathways to get there.
  • Optimism: Expecting good outcomes and treating setbacks as temporary and fixable.
  • Gratitude: Noticing, naming and appreciating what others contribute.
  • Joy: Delight in the work and in each other, which fuels energy and creativity.

  • Growth versus fixed: Believing abilities grow through effort, learning and feedback rather than being set for life.

  • Reframing: Looking at a situation from a new angle to reveal options you could not see before.
  • Generative: Adding to ideas rather than shutting them down, so possibilities multiply.
  • Reflective: Pausing to learn from experience and adjust course.

Character

  • Honesty (tell the truth): Saying what is true, including hard news, and saying it with care.
  • Integrity (do the right thing): Keeping words and actions aligned, especially when no one is watching.
  • Humility: Holding your views lightly, sharing credit and staying open to learning from anyone.
  • Ethical judgement: Weighing how choices affect people and doing what is right, not only what is allowed.

Collaborative Partnerships

Fuels: Efficiency.

  • Realistic expectations: Agreeing on what is possible given the time, resources and capacity you actually have.
  • Shared responsibility: Owning outcomes together instead of assigning blame.
  • Mutual feedback: Giving and receiving honest input in both directions, early and often.
  • Results orientation: Keeping attention on the outcomes that matter most.
  • Goal & task agreement: Being clear together on what you are aiming for and who does what.
  • Reliable, healthy boundaries: Clear, respected limits on roles, time and energy that keep a partnership sustainable.

Listen to what people are experiencing, including what the change asks them to leave behind.

  • Insight Gathering: Collecting observations, stories and data about what people are actually experiencing.
  • Empathy Interviews: Open-ended conversations that uncover needs, feelings and motivations.
  • Mapping (Journey, Concept): Drawing an experience step by step, or how ideas connect, to spot pain points and patterns.
  • Systems Thinking: Seeing how the parts connect so you address causes, not symptoms.
  • Gap Analysis: Comparing where you are today with where you want to be.

2. Dream

Make meaning together and imagine the better future worth creating.

  • Reframing: Restating the challenge, often as a "How might we…" question, to open new directions.
  • Analogous Inspiration: Borrowing ideas from other industries or settings that face a similar challenge.
  • Creative Thinking (divergent): Generating many varied ideas before narrowing down.
  • Brainstorming/Brainwriting: Building on ideas together, out loud or in writing so every voice is heard.

3. Experiment

Try, learn and improve our way into the change.

  • Prototyping: Making ideas tangible quickly and cheaply so people can react to them.
  • Creative Problem Solving: A structured process to clarify the challenge, generate ideas and develop solutions.
  • Adapting & Iterations: Improving through repeated cycles of trying, learning and refining.
  • Feedback Loops: Regular, built-in ways to hear what is working and adjust quickly.
